The Challenge
A Big 4 professional services firm spanning audit, tax and advisory brought around 140 partners together for a two-day strategy event on the future of the firm. The room was technically expert and used to working from evidence, data and precedent — and a business built on advice and judgement is exposed once clients can ask an AI first.
Earlier speakers had already made the case for AI disruption. What partners needed next was a working picture of what comes after: leading blended human and AI teams, redesigning services, and the skills that will set their people apart. At a leadership dinner the night before, one managing partner summed up the mood: "chaos is hard to profit from, but seismic change creates real opportunity."
The firm wanted partners to leave optimistic as well as aware — and to treat redesigning services and teams as their own work, rather than a firm-wide programme to wait for.
What is Pilot Purgatory in AI adoption?
Pilot Purgatory describes why 74% of companies fail to scale value from AI (BCG): organisations run promising AI pilots that never become enterprise-wide change. For partnership-led professional services firms, escaping it depends less on new technology and more on partners taking ownership of redesigning their own services and teams.
Bespoke by Design
An audience of audit, tax and advisory partners will test every claim. The session had to earn its place on day one of a strategy event — and build on what the room had already heard that morning.
James shaped the keynote with the client through several rounds of drafts, so the title, examples and running order reflected exactly what the firm needed its partners to take away.

Client feedback shaped the title, examples and running order across successive drafts.
Designed to follow on from the earlier speakers' case for AI disruption, not repeat it.
James rebuilt his AI prediction-engine story around a tax restructuring — a scenario every partner in the room would recognise.
The Delivery
The 40-minute keynote opened with curiosity and Nobel laureate Linus Pauling's beret, then grounded the room in what won't change, drawing on Jeff Bezos's habit of building around constants. From there it moved to the human skills that matter most as AI reshapes professional work:
Collaboration, creativity, critical thinking and communication — with most weight on collaboration, backed by evidence on Pilot Purgatory, the Competency Penalty and the Cyborg and Centaur working styles.
The same technology, opposite workforce outcomes — depending on whether AI is used for efficiency or for redesign.
A client's position tested against thousands of simulated stakeholders before it ever reached a real boardroom.
The session closed with the Three Lists method — a practical way for each partner to decide where to start.
James then joined the speaker panel and stayed for the afternoon partner breakouts, working with partners on what an AI-redesigned business and workforce could look like.
